Rooftop Unit (RTU) Replacement vs. Repair: How to Decide for Your Commercial Building

Your rooftop unit is down again. The tech gives you a repair estimate, and now you're staring at the same question thousands of San Antonio building owners face every summer: do I keep fixing this thing, or is it time to replace it?

There's no single right answer, but there is a clear way to think about it. This guide walks through the factors that actually matter so you can make a decision based on math instead of frustration.

Start with age

Age is the first filter. Most commercial rooftop units are designed for roughly a 15-to-20-year service life, and that number shrinks in a climate like San Antonio's, where units run hard for most of the year.

  • Under 10 years: Repair is usually the right call. The equipment still has plenty of life, and most failures are individual components rather than the whole system giving out.
  • 10 to 15 years: The gray zone. This is where the rest of the factors below decide it.
  • 15+ years: Replacement deserves serious consideration, even if the current repair is affordable. You're likely paying for a system that's less efficient and increasingly failure-prone.

Run the repair-frequency test

One breakdown is a repair. A pattern is a signal. If you've called for service on the same unit two or three times in a season, or you're replacing major components like compressors, you're no longer maintaining equipment, you're subsidizing it.

A useful rule of thumb: if a single repair costs more than about a third of what a new unit would, and the unit is past the halfway point of its expected life, replacement usually wins over a two-to-three-year horizon.

Factor in energy cost

This is the piece owners most often overlook. An aging RTU doesn't just break more, it runs less efficiently every year. In San Antonio's long cooling season, the gap between a 15-year-old unit and a modern high-efficiency one can show up as a meaningful line on every monthly utility bill.

When you compare repair to replacement, don't just compare the repair bill to the equipment price. Compare total cost over the next several years, including energy. A new unit that costs more up front can pay part of itself back through lower operating cost.

Consider the 2026 refrigerant transition

There's a timing factor unique to right now. New commercial equipment is moving to lower-GWP refrigerants such as R-454B under federal rules, while older units run on R-410A, which is being phased down in production and has climbed significantly in price. The comfort and reliability factor

Numbers aside, ask a harder question: what does a failure actually cost your business? For a warehouse, a warm afternoon is an inconvenience. For a restaurant, a medical office, or a data-adjacent space, a summer outage can mean lost revenue, spoiled inventory, or sent-home customers. If your operation can't tolerate downtime, the reliability of new equipment has real dollar value that doesn't show up on a repair invoice.

A simple decision framework

Put it together and the decision usually falls out cleanly:

Lean toward repair when the unit is under 10 years old, the failure is a single component, repair history is clean, and downtime risk is low.

Lean toward replacement when the unit is 15+ years old, you've had repeated failures, energy bills are climbing, a major component (compressor, coil) has failed, or a business-critical space can't afford another outage.

Get a professional opinion when you're in the 10-to-15-year gray zone. This is exactly where an experienced eye on the actual equipment saves you from either throwing good money after bad or replacing something with years left in it.
